Shigeo Shingo's methodology for cutting equipment changeover time to under 10 minutes — the foundation of lean small-batch / mixed-model production.

SMED classifies setup activities as Internal (must be done when machine is stopped) or External (can be done while machine is running), then progressively converts Internal to External, streamlines remaining Internal work, and standardises. Classic results: 30+ minute changeovers down to single-digit minutes.

In regulated environments, line-clearance and allergen-cleaning are unavoidable Internal work — but the rest can usually be parallelised.
